Two-Pizza Teams

Two-pizza teams are Amazon’s small-team org structure — units small enough to be fed by two pizzas — each owning a specific domain and run by a “single-threaded leader” with “ultimate control and absolute accountability over their success or failure.” In Amazon Unbound (Brad Stone), Mike George reorganizes Alexa out of a centralized functional org into “fast-moving ‘two pizza’ teams, each devoted to a specific Alexa domain, like music, weather, lighting, thermostats… Alexa, like Amazon itself, became a land of countless CEOs, each operating autonomously.” The “single-threaded leader” phrase is borrowed from computer science (a single-threaded program executes one command at a time). Jeff Bezos stayed intimately involved with the structure — “reading the Friday night compilation of updates from all the various two-pizza teams, and responding with detailed questions” that teams had to fix over the weekend.

The model’s central tension, per the book, is that decentralization “requires a north star in order to avoid devolving into fiefdoms”: George had to create a “north star” document to yoke the autonomous teams to a unified strategy, and a later Alexa head (Tom Taylor) found product complexity caused by “our organizational structure” — “all the places that customers are suffering” from the chaotic two-pizza sprawl. Two-pizza teams sit alongside Six-Page Narratives in Amazon’s operating-mechanism stack: the narrative is the unit of clear thinking; the two-pizza team is the unit that produces and consumes those narratives at scale.
